Three Months into a Stuck Project. Maybe the Problem Isn’t the Design.

项目卡了三个月,问题可能不在方案上.

一位开发商老板来找我。聊了两小时。

他说:“同一个项目,改了十几版方案,就是拍不了板。团队没经验、能力不行,设计师也被我骂得没热情了。”

我问他:“如果明天设计师把方案改到完美了,你就能拍板吗?”

他想了想:“不行。”

“我告诉你真实原因 - 投资部要IRR,设计部要作品,运营部要好管。大家心里想的根本不是同一件事。我怎么可能在一个分裂的团队身上下注?”

那天我们没再讨论方案。

我把投资部、设计部、运营部拉进一个会议室,让他们各自在一张纸上写下:“这个项目成功的样子是什么?”

三张纸贴在白板上。

全场安静了。

说的都是中文,但讲的完全不是一回事。

对齐之后,方案没怎么改,项目反而推进了。

他说:“以前我以为问题是方案不够好。现在我才知道,问题是大家心里想的不是同一个‘好’。”

A real estate developer came to see me. We talked for two hours.

He said, “We’ve revised the same project more than ten times, but I still can’t make a decision. The team lacks experience and capability, and even the designers have lost their enthusiasm after being scolded by me.”

I asked him, “If the designers gave you a perfect proposal tomorrow, would you be able to approve it?”

He thought for a moment and replied, “No.”

“Let me tell you the real reason,” I said. “The investment team wants strong IRR, the design team wants outstanding work, and the operations team wants something easy to manage. Everyone has a completely different picture in their mind. How could I possibly bet on a fragmented team?”

That day, we stopped talking about the design proposal.

Instead, I brought the investment, design, and operations teams into one meeting room and asked each department to write on a piece of paper: “What does success for this project look like?”

We then posted all three answers on the whiteboard.

The room fell silent.

They were all speaking Chinese, but they were clearly talking about completely different things.

After we aligned their visions, the proposal barely needed any changes -  yet the project suddenly started moving forward smoothly.

He later told me, “Before, I thought the problem was that the proposal wasn’t good enough. Now I realize the real issue was that everyone had a different definition of ‘good’.”
