A real estate executive spoke with me for two hours.
He said, "Our team never argues during meetings. The atmosphere is great. But after every meeting, someone comes to me privately to complain or report on others. It’s exhausting."
I asked him, "If they spoke their minds during the meeting, what would you be afraid of?"
He thought for a long time. "HR and I probably know why…"
I said, "Answer my question."
He thought again. "Normally, I talk to them privately — about work, about requirements. I’m afraid that if we discuss things openly, I won’t know how to handle disagreements."

Over the next three months, we practiced how to align the team. Someone resigned. But he smiled instead.
