From 800 People to 300 — “Just surviving is already good enough,” he said.
800人的团队减到300人,他说“活下来就不错了”
他做了二十多年设计。团队从疫情前的800人,减到现在的300人。
老客户压价、改需求、要“大路货”。他说:“不接没活,接了难受。还能怎么办?”
我们聊了半小时。
我问他:“你今天来,最想得到什么?”
“没想什么。你这里有什么我就拿什么。”
“你这样的思路,”我说,“跟你现在的困局,有什么关联?”
他愣住了。
“……对。我没有明确的目标。我不知道自己要什么。”
后面那一小时,我们没聊“怎么接单”。只做了一件事:从“求存”倒过来看,“如果“求成”,会怎样?”
“那我该怎么做?”他问。
“你什么都不用做,”我说,“先看见一件事:你们为什么会卷成这样。看见了,下一步自然知道。”
6个月后他告诉我:核心客户变了。不是最大的那批,是“对”的那批。
他说:“原来困住我的不是市场,是我一直只盯着‘活下来’。”

He’s been in design for over twenty years. His team has shrunk from 800 before the pandemic to 300 today.
Old clients keep pushing prices down, changing requirements, and asking for “generic work.”
He said, “If I don‘t take the work, there’s nothing. If I take it, it hurts. What else can I do?”
We talked for half an hour.
I asked him, “What did you come here hoping to get today?”
“I didn‘t really think about it. Whatever you have, I’ll take it.”
“That mindset,” I said, “how is it connected to the situation you‘re in right now?”
He froze.
“…You’re right. I don‘t have a clear goal. I don’t know what I really want.”
For the next hour, we didn‘t talk about “how to get more orders.” We did only one thing:
flipped the perspective from “just surviving” to "what if we aimed to win?”
“Then what should I do?” he asked.
“You don’t need to do anything yet,” I said. “First, see one thing: why did you end up in this squeeze? Once you see it, the next step will show itself.”
Six months later, he told me: his core clients had changed. Not the biggest ones - the right ones.
He said, “What trapped me wasn’t the market. It was that I only ever focused on ‘surviving.’”
