Market, capital, team - all fine. Growth just won't move. The only variable left is him.

市场、资金、团队都没问题,就是增长不动了。唯一的变量,是他自己。

一家充电桩企业的老板来找我。聊了一个小时。

他说:“市场没问题,资金没问题,团队也没换人。新业务也试了,新打法也换了,但增长就是不动了。我知道卡住了,但不知道卡在哪一层。”

我问他:“如果今天你是旁观者,看这家公司,你觉得老板本人,是增长的推动力,还是天花板?”

他愣了一下。

然后说:“……我可能是那块天花板。”

我问他:“是什么让你从‘推动力’变成了‘天花板’?”

他想了很久,说:“以前公司小,我什么事都带头冲。现在公司大了,我还是什么事都想管。可能我还没学会做‘大公司的老板’。”

那天我们没再讨论新业务、新打法。我们做了一件事:把“老板该做什么、不该做什么”列了一个清单。

不是放权,是分清哪些事只有他能做,哪些事别人做更好。

三个月后他告诉我:公司没有爆发式增长,但动起来了。他说:“以前我是踩刹车的人。现在我是看地图的人。”

A charging station company owner came to see me. We talked for an hour.

He said: "The market is fine. Capital is fine. The team hasn't changed. We've tried new business lines and new approaches, but growth just won't budge. I know we're stuck, but I don't know which layer we're stuck at."

I asked him: "If you were an observer looking at this company today, would you say the owner himself is the driver of growth, or the ceiling?"

He froze for a moment.

Then he said: "…I might be that ceiling."

I asked him: "What turned you from the driver into the ceiling?"

He thought for a long time, then said: "When the company was small, I led the charge on everything. Now that it's bigger, I still want to control everything. Maybe I haven't learned how to be the boss of a bigger company."

That day, we didn't discuss new business or new strategies. We did one thing: we made a list of "what the boss should do, and what the boss should not do."

Not delegation, but drawing a clear line between what only he can do, and what others can do better.

Three months later, he told me: the company didn't explode with growth, but it started moving. He said: "I used to be the one stepping on the brakes. Now I'm the one reading the map."
