The Boat Is Leaking, but the Crew Is Still Discussing What to Eat for Dinner

船底在漏水,船员还在讨论晚上吃什么。

一位开发商老板来找我。

他说:“公司要转型。市场变了,客户变了,业绩不理想。战略顾问给了方向,但团队一讨论就吵,特别是两个跟了我二十几年的老高管,死活不同意。”

我想了一下,问他:

“我打个比方。你看见船底在漏水,船员还在那讨论晚上吃什么。你觉得像不像?”

他一拍桌子:“对对对,就是这样!我就是这种感觉。”

我说:“改变会带来短期的不舒服,但不改变呢?可能会更糟。你需要什么?”

他沉默了一会儿:“我需要有人帮我,把这些人拉到同一个频道上。”

接下来几周,我们没再聊“转型方案”。我跟他做了一件事:角色演练。

他扮演那个老高管,我扮演他。一遍一遍练 - 怎么听对方把话说完、怎么接住他的情绪、怎么把“我不同意”翻译成“你在担心什么”。

后来我们又跟团队开了几次会。不是“说服”,是“头脑风暴”,把问题摊开聊。最后得出的答案,不是“转”或“不转”,而是一个大家都能接受的变革方案。

那个老高管会后说了一句话:“老板,你要是早点听见,我也不用憋这么久。”

A property developer came to me.

He said, "My company needs to transform. The market has changed. Clients have changed. Performance keeps dropping. Consultants gave us directions, but the team just argues whenever we discuss - especially two senior executives who've been with me for over twenty years. They absolutely refuse to agree."

I thought for a moment, then asked him:

"Let me use an analogy. You see the boat leaking, but the crew is still discussing what to eat for dinner. Does that sound familiar?"

He slapped the table. "Exactly, exactly! That's the feeling. That's it."

I said, "Change brings short-term discomfort. But what about not changing? That could be worse. What do you need?"

He was silent for a moment. "I need someone to help me bring these people onto the same page."

Over the next few weeks, we didn't talk about the "transformation plan." Instead, I did one thing with him: role-playing.

He played the senior executive. I played him. We practiced - over and over - how to listen without interrupting, how to hold the other person's emotions, how to translate "I disagree" into "What are you worried about?"

Later, we held several meetings with the team. It wasn't about "convincing" them; it was a "brainstorming" session where we laid out the problems openly. The final answer wasn't simply "transform" or "don't transform." It was a change plan that everyone could accept.

After the meeting, that senior executive said something: "Boss, if you had listened like this earlier, I wouldn't have had to hold it in for so long."
