The strategy isn’t landing. It’s not a problem of execution; it’s because the boss won’t stop talking.

战略落不了地。不是执行力差,是老板不肯闭嘴。

一位开发商老板来找我。

他说:“我请了战略顾问,开了年度大会,口号喊得震天响。半年过去了,团队执行力没问题,但就是落不了地,走着走着就歪了。”

我想了一下,问他:

“咱们打个比方。你是驾驶员,副总坐副驾,员工是后排乘客。你要去机场,结果开到了火车站。问题出在哪?”

他愣了一下:“……好问题。”

我说:“我刚才观察你跟团队的对话方式,你很强,指令很清晰。我猜,员工看到你走错路了,也不敢吭声。你觉得呢?”

他沉默了。

那天我们没再讨论战略。

接下来的三个月,我陪他做了一件事:学会把嘴闭上。

不是不说话,是把“听”的时间,从20%拉到50%。

他让副总先发言,自己不抢。开会时最后一個表态。员工说错了,他不骂,只问:“那你觉得怎么改?”

三个月后他告诉我:团队开始主动纠错了。有次他随口说了一个方向,底下有人说:“老板,那条路不对,我们上次讨论过。”

他说:“以前我怕一放手就乱。现在才知道,不放手,才是真的乱。”

A real estate developer boss came to see me.

He said, “I hired strategy consultants, held the annual meeting, and the slogans were loud and clear. Six months have passed, the team’s execution is fine, but the strategy just isn’t landing, it keeps going off track.”

I thought for a moment and asked him, “Let’s use an analogy. You’re the driver, your deputy sits in the passenger seat, and the employees are in the back. You’re supposed to go to the airport, but you end up at the train station. Where’s the problem?”

He paused, then said, “…Good question.”

I continued, “From what I just observed in your conversations with the team, you’re very strong and your instructions are clear. My guess is that when the team sees you heading in the wrong direction, they don’t dare speak up. What do you think?”

He fell silent.

That day, we didn’t discuss strategy any further.

Over the next three months, we worked on one thing: learning to keep his mouth shut.

Not to stop talking entirely, but to increase the time spent “listening” from 20% to 50%.

He let his deputy speak first and stopped interrupting. At meetings, he spoke last. When employees made mistakes, he didn’t scold them, he simply asked, “So what do you think we should change?”

Three months later, he told me: The team started proactively correcting errors. Once, when he casually suggested a direction, someone spoke up: “Boss, that path isn’t right, we discussed it last time.”

He said, “I used to be afraid that if I let go, everything would fall apart. Now I realize that not letting go is what really causes chaos.”
